Technical Lead & Architect on Carrefour Argentina's ecommerce on VTEX IO: multi-vertical retail architecture at production scale. Regionalizer, cart split, mega menu and platform evolution under high traffic.
Context
Carrefour Argentina is one of the country's leading supermarket chains, with a high-traffic omnichannel ecommerce on VTEX IO Store Framework. Public reporting around its digital channel has cited millions of monthly visits and a large order volume across hypermarkets, supermarkets, express, wholesale, pickup and marketplace. Inside Valtech I lead technical work on this platform: theme, 60+ custom VTEX IO apps, checkout, logistics and the commerce capabilities that keep grocery and non-food selling together, including coordination with the React Native app team.
My responsibility
Architecture (realistic view)
Web on VTEX IO Store Framework + custom checkout; React Native app on Carrefour middleware (VTEX-backed). Same business domain, different backends.
Key decisions
- Split the minicart by segment (supermarket / home-appliances / sellers) to respect minimums, shipping simulation and incompatible policies.
- Make the regionalizer set delivery method, region, seller and sales channel before browsing, not after the cart.
- Keep the mega menu Admin-managed with food / non-food segment visibility (and different web vs app config).
- Treat Quick Commerce and scheduled purchase as separate sales channels: one OrderForm cannot be both at once.
- Evolve the theme + 60+ custom apps without a big-bang on a high-traffic daily operation.

Trade-offs
- One multi-vertical storefront vs. separate sites: unified experience at the cost of cart/logistics rule complexity.
- Web checkout = native Checkout 6 + deep custom; App = React Native on middleware: same domain, two implementations. Headless convergence in progress.
- Deep IO customizations vs. native capabilities: native first where enough; customs with clear ownership.
- Delivery speed vs. debt: critical features hands-on; the rest coordinated with teams and partners.
Outcome (public / non-confidential)
- Omnichannel platform in continuous production on VTEX IO Store Framework.
- Public reporting on the digital channel has cited millions of monthly visits and high order volume.
- Production milestones: multi-method regionalizer, cart split, mega menu, custom checkout and React Native app integration.
For confidentiality reasons, some components and metrics were simplified or omitted.
Challenges
- Operating a multi-vertical catalog (supermarket, home & appliances, external marketplace sellers) on one storefront without breaking logistics or checkout rules.
- Modernizing delivery-zone selection so shoppers pick home delivery, Drive pickup or Quick Commerce before browsing, with region, seller and sales channel aligned.
- Splitting the minicart by commerce segment so each group can checkout with its own minimums, shipping simulation and policies, including incompatibility rules (e.g. Quick Commerce vs scheduled purchase).
- Keeping Web (Store Framework + Checkout 6 custom) and the React Native app aligned on the same business domain while backends differ.
- Evolving a large VTEX IO theme + custom apps ecosystem without interrupting daily commerce.
Where I contributed
- Technical leadership on architecture and solution design across the VTEX IO stack (theme, custom apps and BFFs).
- Mega menu: Admin-managed three-level category navigation for desktop and mobile, with segment-aware visibility (food / non-food).
- Regionalizer: modern delivery-method and service-area flow (home delivery, Drive, Quick Commerce) that sets region, sellers and sales channel before shopping.
- Cart split: minicart segmented into Supermarket, Home & Appliances and external sellers, with per-segment checkout, purchase minimums and incompatibility rules.
- Integrations and checkout workstreams: Checkout 6 customization, logistics, payments-related flows and Node BFFs that keep storefront and middleware in sync.
- Internal consultant to another Valtech team building the Carrefour React Native app: shared queries, business rules, flows and use cases so mobile stayed aligned with web commerce logic.
- Hands-on implementation and troubleshooting on complex checkout, logistics, search and middleware workstreams, coordinating teams and stakeholders.
